Five Weeks on Paper, Twelve in Reality: Injection Mold Tooling

Your quote says the tool takes five weeks. You place the order, mark the date, and build the launch plan around it. Then the DFM report arrives, and the clock you thought was already running turns out not to have started yet.

Nothing in that sequence is a supplier failing to deliver. The five weeks is real. It is just measuring one stage of a process that has seven or eight, and almost nobody outside the tooling world budgets for the other six.

The gate nobody tells you about

Here is the single most important principle in this chapter:

The tool does not start until DFM is fully approved.

Not partially approved. Not approved with open questions. Fully closed out, with every flagged wall thickness, draft angle, undercut, and gate position agreed in writing. Until that happens, your steel is not being cut, no matter what the purchase order date says.

A typical DFM cycle runs like this. The supplier reviews your model and sends a report. You review their flags, push back on some, accept others, and revise the CAD. You send it back. They review the revision and often find something new that the first change created. That is two rounds minimum, three is common, and each round costs several days on both sides.

That is two to four weeks before week one of the quoted five has even started.

đź’ˇ Why front-loading DFM matters

This is why front-loading DFM matters more than any other single decision in your tooling timeline. Every issue you catch before the RFQ goes out is a round trip you never pay for later. A part reviewed properly in-house before it ever reaches a supplier can close DFM in one round instead of three.

The T0 loop that repeats

The tool gets cut. First samples come off the press. This is where founders expect the finish line and find another lap.

T0 parts get inspected by the supplier, then shipped to you—which is three to five days depending on carrier and customs. You inspect them, measure critical dimensions, fit them into the assembly, and find the things that only show up on a real molded part. You write up feedback. That evaluation realistically takes a week, sometimes two if the parts need to go to a test lab or a customer trial.

Then the tool goes back on the bench for modification. Then it samples again (T1). Then those parts ship again.

Each T0 to T1 loop is two to four weeks. Most projects need at least one. Plenty need two.

⚠️ The self-inflicted delay

If your feedback on T0 parts sits on someone's desk for a week because the responsible engineer is travelling, that is a week added directly to your launch date. The supplier is idle and waiting. This is the most commonly self-inflicted delay in the entire manufacturing process.

The stages people forget entirely

What good DFM before the RFQ actually buys you

The iteration loops can total six weeks or more. That is more time than cutting the steel itself takes.

Those loops are the only part of the process you directly control. You cannot make a toolmaker cut faster. You cannot compress shipping. But you can absolutely arrive at the RFQ with a part that has already been checked for uniform wall thickness, adequate draft, sensible gate options, resolvable undercuts, and a material that is actually locked.

A part in that condition closes DFM in one round. A part that has not been reviewed closes in three, and each extra round is roughly a week of pure calendar loss with zero work happening on your tool.

The one thing to change on your next project

Stop treating the quoted lead time as your launch date and start treating it as one line item inside a twelve to seventeen week process. Then build your project plan backward from the real number.

And before you send the RFQ, have someone who understands molding review the part properly. Not to make it perfect, but to make sure the first DFM report comes back with three notes instead of fifteen. That single step is worth more calendar time than anything you can negotiate with your supplier afterward.
